    If your KPIs don't change what people do each week, they're not KPIs. They're wallpaper.

    Why it matters

    • Metrics should drive decisions, not reporting fatigue
    • Driver KPIs create leverage
    • Too many KPIs create confusion and avoidance
    • Ownership makes KPIs actionable

    Do this

    • Pick 1–2 outcome KPIs (lagging)
    • Pick 2–4 driver KPIs (leading)
    • Add 1 health KPI (capacity / quality / burnout risk)
    • Assign an owner per KPI
    • Review weekly: what changed, why, what we do next

    Common traps

    • Vanity metrics
    • No owner ("everyone owns it" = no one owns it)
    • Measuring what's easy instead of what matters

    The best KPI is the one that triggers a decision.
